# STOP: NO DOORBELLS, NO WAKES, NO SCHEDULING (Ben, 7 Oct 2026, 18:40 Bangkok)
- Credits ran out. Ben switched off every scheduled task and every doorbell. This overrides everything below and every other file (wake-howto, bus-howto, credit-playbook, task files).
- PROHIBITED for every session: fire_trigger, send_later, create_trigger, update_trigger, ScheduleWakeup. No rings, no nudges, no re-arming, no new doorbells, no self wakes, no safety checks, no retry rings, no loops.
- Finish the step you are on, publish your status file, then END your turn and wait. Only Ben wakes you, by typing in your window.
- Do not message other sessions. Keep answers short. No extra improvement rounds.

# Decision Register (one truth for Ben's decisions)

Rules for this file:
- Only the Consigliere writes it. Times come from the server clock (TZ=Asia/Bangkok date).
- Teams cite the id ("ladder per D-001"). Never restate a rule in your own words in your plans; link the id.
- A newer line with the same id replaces the older one. If your plan or status says something different from this file, this file wins and your file is the bug: fix it on your next wake.
- PENDING items are not rules yet. Nothing changes for them until Ben says GO.

## DECIDED (Ben)
- **D-030 Only Ben switches live.** Ben: "only I am allowed to switch things live." Nothing turns live trading on, hands a wallet to another engine, or raises a live size except Ben himself. No clock deadlines, no automatic go-live, no automatic size steps. Kill switches may still switch live OFF. Roles propose (a brief as a link); Ben decides and flips. Done 8 Oct: w2coder live_auto off, autoswitch cron disabled, sw_bridge arm refused and disarm no longer creates LIVE_MC5, Telegram message to Ben on every live change (livechange.py on firstmin and main). Ben, 8 Oct 2026 (written by Claude).
- **D-031 Promotion rule.** Ben: a test goes live after 2 profitable days without bugs (paper), then size steps every 2 days without bugs. The Test Manager owns KEEP / KILL on every test and does not build or research; the gate checker gives the numbers, Ben switches. Ben, 8 Oct 2026 (written by Claude).
- **D-032 Dumb baseline.** Every test is compared with a dumb baseline (same exits, no picking). Analyst 1, Analyst 2 and the Test Manager all report it. Ben, 8 Oct 2026 (written by Claude).
- **D-033 Code in Git.** All code on the 4 servers is kept in Git, so any past version (for example the rules of a given trade) can be restored exactly. Ben, 8 Oct 2026 (written by Claude).
- **D-001 Size ladder.** $10, $50, $100, $200, $300. A step up needs 2 bug free days in a row at the current size (D-002). Days count only on the merged FW + SW engine (D-003 v2), from its live switch. Steps flip by themselves per D-018. REPLACES every older ladder: "$10, $100, $300, $1k" (FW elite plan) and "3 good days" (SW 12:25) are dead. Ben, 7 Oct about 12:30 Bangkok.
- **D-002 Bug free day.** All three: (1) no key bug, (2) every paper trade became a live attempt, or has a named, fixed reason, (3) fills inside the bars FW Analyst 2 publishes. Profit is never a bar. FW Analyst 2 grades it daily at 17:30 Bangkok. A found bug restarts the count after the fix.
- **D-003 v4 No merge for now.** Ben: "for now, we don't merge the first and second window trading engines." fm_mc5 is the live engine at $50 a trade on the trade #8 rules (live again 8 Oct 13:12:59). w2coder is paper only. The 8 Oct 12:40 auto switch was undone 12:50. Both tests stop live buying after 10 losses in a row (Ben, 8 Oct). REPLACES D-003 v3 and v3a. Ben, 8 Oct about 13:15 Bangkok (written by Claude).
- ~~REPLACED by D-003 v4~~ **D-003 v3 One live engine for FW + SW.** Base = SW w2coder. Live Desk = SW Coder + SW Execution Engineer. Switch rule (evidence, not clock): the merged engine goes LIVE at $10, old engines off, as soon as its shadow has matched the live bots on 5 buys in a row with 0 mismatches, or at 8 Oct 12:40 Bangkok, whichever comes FIRST. Any mismatch: fix, then the 5 restart. Day 1 of the D-001 count starts at the switch. Replaces v2 ("tonight") and SW's "wait the full test day". Consigliere, 14:21 Bangkok, inside Ben's $10 cap.
- **D-004 Price Predict split.** PP Feeds = everything a live bot reads. PP Data = all history and data asks, one ranked queue. Registry: http://159.223.88.168/hx-c9ois/ppdata/pp-split.md
- **D-005 One of each.** One harness (winner of SW H4, bt.py vs lab.py, due 16:00 Bangkok 7 Oct), one ledger, one scoreboard (http://159.223.88.168/hx-c9ois/dc/score-all.html).
- **D-006 DC = HOLD or SELL desk** for coins the other windows hold. Hard date 9 Oct 18:00 Bangkok: no overlay that wins = cut to 3 seats.
- **D-026 Self signed exits (P-6 approved).** A NEW dedicated hot wallet per live engine, funded only with the current step's runway (24 tickets + gas, about $242 at $10); key file 600 root on the trading box only (never main, never printed, never in a status file); same $200 total cap (D-017) and kill switch. Build and test on simulated sells now, in parallel with the D-019 key fixes; switch live when both are done. Owner: SW Live Desk. Measure on every live stop: trigger to fill seconds and live vs paper exit x, before and after; target under 2 s. Note: the expected gain is NOT yet known (SW retracted "a third of each stop" at 14:58; most of today's bad stop was a late trigger, already fixed), so the before/after log decides if it stays. Ben, 15:45 Bangkok ("ok fix the late sell"), via the Head Consultant, recorded 15:47.
- **D-025 ROT goes live small (D-007 v2).** H1-ALT trades LIVE with a $100 total book (5 slots of about $20). Gate met: beats hold BTC in all 3 eras, beats random in 2 of 3. Hard kill: book 20% down from its peak, OR 15 points behind hold BTC over any 30 days. Scale only on live results plus the next historical gate (Deflated Sharpe 0.95 on a fresh family). Paper books keep running for every challenger. Ben, about 15:40 Bangkok ("just $100 total to start, and we can increase if it works"), via the Head Consultant, recorded 15:45. Replaces the 20 scored paper calls in D-007.
- **D-007 ROT (old, replaced by D-025).** Daily paper calls now. Live only after 20 scored paper calls that beat BTC.
- **D-008 Seats to close:** DC Analyst 2, DC Analyst 3, DC Analyst 5, DC Scout, SW Virality Expert. Each writes "DONE, standing down" in its status; Ben archives the chats.
- **D-009 No new teams.** Ben, 7 Oct.
- **D-024 v2 Seat rules (Ben 14:35 + 14:40: "what would the optimal company led by Elon Musk do?").** Replaces the idle allowance in D-010. (1) One number per seat: no scoreboard number, no seat. (2) Full or closed: every open seat always has its next task queued, critical path first, else the team's edge hunt; queue empty 30 min = supervisor fills it or closes the seat. (3) Each team keeps an edge hunt queue of at least 2 ideas per seat, ranked by $ a day x chance / hours, each naming the MECHANISM (who pays us and why), never "try another filter". (4) Never wait on data: blocked 1 h+ = fetch it yourself or put it on the BOTTLENECK line as "faster if". (5) Kill rate check: a team killing 80%+ of ideas in a day changes its idea source, not its volume. (6) Seats are cheap: Sunday 18:00 the seat that moved its number least is re tasked or closed. Every task: pre registered, script does the grinding, first answer within 2 h, ETA with reason. Via the Head Consultant, recorded 14:43.
- **D-010 No idle on the critical path.** Each team's BOTTLENECK NOW line moves every hour. Members may sit idle only when nothing they could do speeds it up. No busy work.
- **D-011 Speed rule.** First answer within 2 hours on the data you have. Honest ETAs. Audits gate money, not paper.
- **D-012 Wake and ring rule.** Every supervisor and both PP seats keep one send_later self wake every 20 min. Rings (fire_trigger) only for a finished result someone waits on, a live money problem, or a critical path block.
- **D-022 Nudge, never ring.** fire_trigger is retired (it uses the account's shared hourly limit). To wake a role: write its task file, read the DOORBELL id on line 1 of its status, update_trigger(run_once_at = now + 1 to 2 min). Every session, on every wake, first makes a fresh doorbell (send_later 2027-06-01) and writes `DOORBELL: trig_... (armed, time)` as line 1 of its status. How to: http://159.223.88.168/hx-c9ois/wake-howto.md . Replaces the ring part of D-012. Ben ("fix this whole doorbell limit thing"), tested by the Head Consultant 14:11, recorded 14:16 Bangkok.
- **D-023 No padded times.** Every promised time carries its reason in the same line: `ETA 16:30 (why: job runs about 40 min, waits on DA.4)`. The time is the honest estimate of the actual work, never a round end of day number. Default first answer within 2 h (D-011). Every BOTTLENECK NOW line ends with `faster if: <money / machine / seat / data / nothing>`. Code watch every 10 min: http://159.223.88.168/hx-c9ois/hc/eta.md flags PADDED and OVERDUE; each supervisor clears its own flags on every wake. Ben, 7 Oct 14:30 Bangkok ("wasting 4 hours because somebody makes up a time is unacceptable"), via the Head Consultant, recorded 14:30.
- **D-013 Standing safety.** Never a secret on screen (use /opt/common/showcfg.py, never cat). Never run code from a paste site. Research on research-box only; main is live services and the public folder. Full blockchain addresses always.

- **D-016 v2 Two teams, one engine (NO team merge).** FW = first seconds: buy in the first couple of seconds after launch. SW = more time, more data: watch the first minutes up to the first hour, find coins that can run to multi million, then buy. Merged: the ONE live engine (D-003 v2), one wallet book, one exposure cap, one kill switch (D-017). Two research teams, two supervisors. Lane line: FW owns entries in the first seconds, SW owns entries after that. One ticket per coin PER WINDOW (each from its own wallet, D-021): both windows may hold the same coin, because co-held SW trades still average 2.32x (FW A2.40, 35 of 70). The $200 total cap (D-017) counts both. (Changed 14:38 from 'one ticket across both', on FW's numbers.) The 18:00 team merge in v1 is CANCELLED. Ben, about 13:55 Bangkok (to the Head Consultant), replaces his 13:45 GO on the merge.
- **D-020 SW kill date.** 14 Oct 18:00 Bangkok. Test: forward paper or live edge on coins FW did NOT take. SW scorecard: (a) $ a day from coins FW did not buy, (b) share of $2M+ runners SW caught after minute 1 and before the runner's halfway point, (c) SW live x vs its paper twin. Pass: SW stays its own team. Fail: FW + SW merge into one team. Ben, about 14:05 Bangkok (to the Head Consultant).
- **D-021 v2 One wallet per team.** FW = GMGN wallet 0x0184ef9b23476ed84107cc5e15485a4a7ee6b286 (the only wallet the current GMGN key sees). SW = engine wallet 0x04a057D15bd07581DC88b0a37E41EB69Ceb8C2D3 (self signed, built by SW Exec X7). GMGN wallet 2 is not bound to any key, so it is not used. Each team has its own clean live P&L; one ticket per coin per window; $200 total cap over both (D-017). Ben gave two wallets 14:12; mapping set 14:43 on X7's check.
- **D-017 Org wide loss cap + wallet per step.** NOW: $200 total (Ben, 13:45 to the Consigliere and about 13:55 to the Head Consultant: \"yes in the total loss at 200$\"). If total live loss from the peak, across every live bot, passes 20 tickets of the current step, every bot stops new buys. Restart needs Ben. Caps: $10 step $200, $50 $1,000, $100 $2,000, $200 $4,000, $300 $6,000. Wallet per step = 24 tickets + gas (about $242, $1,220, $2,450, $4,900, $7,300). Step caps above $10 approved by Ben at 13:45; reconfirm with Ben one line before the $50 step. ROT joins the same cap when it goes live. Ben, 7 Oct 13:45 Bangkok.
- **D-018 Auto step up.** When the D-002 grade shows 2 bug free days in a row, the engine steps up one size by itself, but only if the wallet already holds 24 tickets + gas for the new size. If not, it posts one line to Ben: top up wallet (full address) to $X. Any kill switch fire (D-017 or the per bot switch) drops one step and restarts the day count. Ben gets a one line notice on every step. Ben, 7 Oct about 13:45 Bangkok, direct to the Consigliere ("that's a go on ... the bot stepping up by itself"). Recorded at 13:45 Bangkok.
- **D-019 Wallet key security check.** DC Auditor, today, done by 20:00 Bangkok. Ben, 7 Oct about 13:45 Bangkok, direct to the Consigliere. Recorded at 13:45 Bangkok.

- **D-003 v3a Mismatch rule** (Consigliere, 16:31 Bangkok 7 Oct). A shadow buy that fm_mc5 did not make resets the 5 in a row count ONLY if the cause is a rule gap in the merged engine. If the cause is on the fm_mc5 side (bot down, slot or exposure limit, its own bug), the pair is not counted either way and the streak keeps its number. The Coder names the cause with a receipt in sw-coder-status.md. Backstop 8 Oct 12:40 unchanged.

- **D-027 Credit cut (Ben, 7 Oct about 17:00 Bangkok).** Pro plan budget. No self wakes; seats wake only by doorbell; results go to cons/inbox.md and the Consigliere routes. Seats close after tonight's deliverables. From 8 Oct: jobs, not standing chats (cons/org-v6.md).
- **D-028 Head Consultant closed (Ben).** The Consigliere is the only boss and takes the HC tasks (hourly review, etawatch reading). hc/ files stay as archive.

- **D-029 Ten minute rule (BEN, 7 Oct 17:40 Bangkok): "This kind of stuff can never happen again ... Your job is to push things forward as quickly as possible."** Receipt: ROT buy route quoted as hours; the real work was one script and 1 minute, it waited on an hourly wake and on a tool never dry-run on main.
  1. Work under 10 minutes is done IN THIS WAKE. Never give it a later time.
  2. Every ETA states real work minutes and what it waits on. "Waiting for another seat's next wake" is never a reason: ring that seat now.
  3. A blocking ask goes straight to the owner's doorbell at once (exception to v6.0 rule 4), plus one line in cons/inbox.md.
  4. Before any ETA on a run, do a 1 minute dry run of the tool on the box it will run on.
  5. Anything stuck 30 min past its time: the Consigliere does it himself or moves it to a seat that can, the same wake.
Enforced by code: /opt/cons/etagate.py (cron 5 min) writes every OVERDUE or PADDED ETA and every stale "waits on" line to cons/inbox.md.

- **D-025 v2 ROT = PAPER TRACKING, NOT LIVE (BEN, 7 Oct 17:43 Bangkok): "We don't need to live trade on for the rotation thing. What we need there is to just track: it would buy at this price. Forget about slippage for now. As long as the coins have 100,000, 200,000 in liquidity ... start tracking what it's recommending ... see if what it's recommending actually goes up. We keep tracking the rotations and track if there are any bugs or nonsense happening."** Replaces D-025 (live $100). No buys, no wallet funding. ROT Coder logs every call at the price it would buy (best pool, pool liquidity $100k+ only, no slippage), then tracks it daily vs hold BTC, plus a bug log. GMGN wallet 2 0xb8eba78637744887ffc06034037d49e8c14e5505 is not used.

## CONSIGLIERE PROCESS (mine, no Ben decision needed)
- **D-015 Wakes and handover.** Self wake 20 min while a critical path step is in flight, 60 min otherwise, 60 min max 01:00 to 07:00 Bangkok (replaces the flat 20 min in D-012). Handover block at the top of every status. Every finished result ends with `cost: credits, API $, hours`. Fresh chat only when a session gets slow.
- **D-014 Advice cadence.** cons-advice.md is one page of current state (old versions in cons-archive.md) and changes twice a day, 09:00 and 18:00 Bangkok. Off cycle only for live money or a critical path block. Head Consultant was right: v2 to v3.6 in about 1 hour was churn. Next scheduled advice: 18:00 Bangkok 7 Oct.

## PENDING BEN
(proposals from the Head Consultant review, http://159.223.88.168/hx-c9ois/hc/org-review.md)
- **P-4 Size follows the market light.** Consigliere says LATER (from $100), paper on a second chain now.

Version: v14, 8 Oct 2026 18:15 Bangkok, Claude for Ben (D-030 to D-033). Latest: http://159.223.88.168/hx-c9ois/decisions.md
